Academy Sports launches in-house retail media network, monetizing $6.7B shelf inventory for CPG brands

The sporting goods chain follows Walmart and Target, turning shelf space into ad inventory without paying platform fees to Amazon or Criteo.

Academy Sports + Outdoors launched Academy Retail Media in January 2025, according to Yahoo Finance, converting its physical and digital shelf space into direct ad inventory for CPG and brand partners. The sporting goods retailer joins a wave of brick-and-mortar chains building in-house retail media networks to capture ad dollars that traditionally flowed to Amazon, Google, or third-party platforms like Criteo.

The mechanism is straightforward. Brands that sell through Academy can now buy sponsored product placements on Academy's site, app, and in-store digital screens. The retailer controls the inventory, keeps the entire media margin, and avoids the 15-30% platform fee that external ad networks charge. For CPG brands, the trade is simple: pay for visibility at the moment of search or browse, exactly where the shopper is already looking.

Retail media works because it closes the loop between ad exposure and transaction. A shopper searching for camping gear on Academy's site sees a sponsored Coleman tent, clicks, and buys in the same session. The brand gets attributed sales data within hours, not weeks. Academy gets incremental margin on every ad impression without holding more inventory. The model scales because the retailer already owns the traffic and the checkout.

Walmart's retail media network generated $3.4B in ad revenue in 2023, according to eMarketer. Target's Roundel brought in over $1B. Academy's $6.7B in annual revenue and 260 stores give it a smaller but defensible footprint in sporting goods, outdoor, and footwear categories where brand competition for shelf visibility runs high. The retailer does not disclose ARM's expected revenue, but the margin profile is attractive: incremental dollars with no cost of goods sold.

A small physical-product brand can run the same play without building a media network. The steal is simple: list your product on a retailer that offers sponsored placement, then buy your own featured spot during peak search terms. On Amazon, a $50 daily budget on Sponsored Products can push a new item to the top of page one for a mid-volume keyword. On Walmart Marketplace, the minimum is $100 per campaign. The cost per click ranges from $0.30 to $1.50, depending on category competition. The brand pays for visibility, tracks attributed sales in real time, and adjusts bids daily based on conversion rate.

The broader pattern holds across retail media: the retailer that owns the shopper's intent owns the ad margin. Academy's move signals that even mid-tier specialty chains see the upside in monetizing their own traffic instead of sending brands to Google or Meta. For a physical-product brand, the lesson is tactical. If you sell on a platform with paid placement, test a small sponsored budget in your highest-converting category. The attributed sales data will show you whether the margin covers the media cost. If it does, the play scales until the category saturates.

The takeaway
Academy Sports built an in-house ad network to capture margin that was leaking to Amazon and Criteo, a play any brand can mirror by buying sponsored shelf space on the platforms where they already list.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
