Three Physical-Product Startups Grew Amazon Revenue 40-130% While Macro Stalled DTC

Suri, P.F. Candle Co, and Pretty Litter leaned into marketplace logistics while owned channels softened.

According to Modern Retail, three digitally native physical-product brands — Suri, P.F. Candle Co., and Pretty Litter — each posted Amazon revenue growth between 40% and 130% year-over-year during a period when macroeconomic headwinds slowed direct-to-consumer channels. The brands attributed the surge to deliberate platform investment: refined product detail pages, participation in Amazon's fulfillment programs, and treating the marketplace as a standalone distribution lever rather than a DTC afterthought.

Each brand shifted internal resource. Suri, a sustainable oral care brand, increased SKU count and committed inventory to Fulfillment by Amazon to unlock Prime eligibility. P.F. Candle Co. revised listing copy and imagery to match Amazon search behavior, distinct from its owned-site tone. Pretty Litter, a cat litter subscription brand, used Amazon to acquire one-time buyers who later converted to higher-margin subscriptions off-platform. None relied on Amazon advertising as the primary driver; the common thread was operational commitment to the channel's native mechanics.

The mechanism is distribution arbitrage during a demand shift. When Meta CPMs rose and email open rates compressed in 2023, customer acquisition cost on owned channels climbed. Amazon, by contrast, captured consumers already in purchase mode, searching with intent. The brands effectively rented Amazon's existing traffic rather than generating it. Fulfillment by Amazon reduced the brands' logistics burden and shortened delivery windows, both of which lifted conversion at the listing level. The trade-off: lower per-unit margin, but predictable velocity and no performance marketing spend to drive the session.

The other advantage was trust transfer. A new customer hesitant to enter credit card details on an unfamiliar DTC site will transact on Amazon without friction. The brands used that lower threshold to acquire a buyer, then retargeted via packaging inserts, QR codes, and post-purchase email to migrate the customer to a direct relationship. Modern Retail noted that this two-step approach let the brands treat Amazon as a top-of-funnel channel with attribution lag, not a terminal sale.

A small physical-product brand can run the same play on modest capital. First, choose three to five SKUs that ship easily and carry sufficient margin after Amazon's referral fee, typically 8-15% depending on category, and FBA fulfillment costs. Create listings with high-resolution images on white background, bullet points that answer the top five search queries in your category, and backend keyword fields filled with synonyms. Enroll in FBA: send a test shipment of 50-100 units per SKU to an Amazon warehouse. This qualifies the listing for Prime and raises it in default search ranking. If you cannot afford FBA minimums, use Seller Fulfilled Prime, which requires you to meet Amazon's two-day delivery standard from your own facility but avoids storage fees.

Second, do not advertise immediately. Let organic search establish baseline conversion for 30 days. If the listing converts above 10%, add Sponsored Product ads with a daily budget of $10-20, bidding only on exact-match keywords. If conversion sits below 10%, revise the images and bullets before spending. Third, insert a card in every FBA shipment with a QR code leading to a landing page that offers a 15% discount on the customer's next order placed direct. Track how many Amazon buyers convert to owned customers. If fewer than 8% scan, adjust the incentive or the card design.

The broader pattern is channel stratification by intent and margin. Amazon captures the buyer who will not fill out a DTC checkout but will click Buy Now. The brand accepts a lower net on that sale in exchange for zero CAC and immediate cash conversion. The customer relationship then becomes the retention job: email, SMS, packaging, post-purchase experience. Brands that treat Amazon as a terminal channel leave money on the table. Brands that treat it as acquisition infrastructure and optimize for lifetime value across channels extract the arbitrage Modern Retail documented. The next move is measuring payback: calculate how many months it takes an Amazon-acquired customer to generate the same margin as a DTC-acquired customer, then allocate inventory accordingly.

The takeaway
Three startups grew Amazon revenue 40-130% by treating the platform as acquisition infrastructure, not a final sale channel.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
