According to Food Industry Executive, private label now commands 24% of all food and beverage dollars, and major retailers are responding with aggressive SKU rationalization. BJ's Wholesale cut 20% of its product assortment while Kroger added 870 private label items to its shelves. For physical product brands, this is not market share erosion—it is a direct assault on distribution.

The mechanics are straightforward. Retailers face margin pressure and shelf constraint. Private label delivers higher gross margin and exclusive positioning. When a chain needs to free space for its own brand, it culls the weakest-performing third-party SKUs. The brand that previously held that shelf position now competes for a smaller number of slots against both other brands and the retailer's own product.

The underlying mechanism is portfolio discipline under distribution scarcity. When shelf space contracts, velocity per SKU becomes the gate. A brand that runs six pack sizes where two would suffice presents an easy rationalization target. A product with no clear functional or emotional differentiation from the store brand becomes a candidate for delisting. For a small physical product brand, the steal is to preempt rationalization by operating as though shelf space is already scarce. Start with SKU count: run the minimum viable assortment that serves distinct customer needs. If you offer three sizes of the same formulation, collapse to one unless each size has independent velocity or a separate channel. Retailers reward brands that deliver sales per linear foot, not brands that ask for more facings.

Next, build differentiation that private label cannot easily copy. This is not about being premium—it is about being specific. A private label program excels at good-enough execution across broad categories. It struggles with niche formulations, proprietary ingredients, or tight community positioning. A brand that serves a defined customer segment with a product the retailer cannot replicate in six months has defensible differentiation. A brand that competes on price or broad appeal does not.

Finally, make velocity visible. Provide retailers with sell-through data, not just sell-in. If you move product faster than category average, document it. If your SKU turns in 45 days while the category average is 60, that number belongs in your line review deck. Retailers will protect high-velocity SKUs even in a rationalization cycle because cutting them hurts sales per square foot.

The broader pattern is that distribution is no longer a given. Brands that treat shelf space as an entitlement will find themselves in the 20% that gets cut. Brands that operate with the discipline of a retailer—tight assortment, clear differentiation, documented velocity—will hold position even as private label expands.
