Costco Mexico Posts 11.2% Sales Gain as New Warehouses Unlock Regional Demand

The chain's methodical store expansion shows how physical footprint still drives comp growth in emerging retail markets.

In plain words

Geographic expansion drives comp growth by unlocking frequency in buyers who already converted but face high access costs.

Costco reported sales growth of 11.2% in Mexico as the warehouse club continued opening new locations across the country, according to Mexico Business News. The gain came as the retailer pushed deeper into regions where membership density remained low and competitors had limited presence.

The company expanded its Mexican warehouse count over the past year, placing new stores in mid-tier cities beyond the saturated metro cores of Mexico City and Guadalajara. Each new warehouse added local fulfillment capacity and converted shoppers who previously drove an hour or more to reach the nearest location. The format remained unchanged: high-ceiling buildings, pallet racking, bulk SKUs, and the same $60 annual membership that funds the model in the United States.

The mechanism driving the 11.2% lift is simple and replicable: geographic expansion lowers the cost of access for buyers who already want the product. Costco does not sell on aesthetics or discovery. It sells on unit economics—toilet paper for 40% less than the supermarket, appliances at importer cost plus a clean margin. The constraint is never demand. The constraint is distance. When a shopper lives 15 minutes from a warehouse instead of 75, trips per year double. Basket size holds or climbs because the perceived friction cost drops.

Mexico remains underserved relative to penetration in the U.S. and Canada. The country holds 140 million people and fewer than 45 Costco warehouses as of early 2025. That compares to more than 600 locations serving 330 million people in the United States. The delta represents room to grow without market saturation, particularly in northern industrial cities and Gulf Coast metros where rising incomes support bulk buying and families have storage space.

The steal for a small physical-product brand is this: place your product closer to the repeat buyer, even if that means lower margin per unit in the new channel. Identify the second-tier market where you see inbound demand but no local fulfillment. Open a consignment deal with a independent retailer in that city, a pop-up at a regional trade show, or a local pickup option through a regional distributor. Price the same as your primary channel. The gain comes from frequency, not from pricing power.

Run the numbers on a 100-unit test shipment to a new region. If you see reorder velocity above 1.5x your home market, expand there. Use flat-rate regional shipping to compress per-unit logistics cost. Avoid adding SKU complexity; ship your hero product only. The Costco playbook does not rely on assortment. It relies on availability.

For brands selling consumables or replenishment goods, the frequency curve is everything. A buyer who restocks every 90 days at a distant retailer will restock every 30 days when the retailer is local. Your job is not to win new customers in the new market. Your job is to unlock latent frequency in customers who already converted but purchase infrequently because access costs are high.

Costco Mexico's 11.2% gain is a distribution win, not a marketing win. The company did not run new creative or adjust the value proposition. It reduced the distance between product and buyer, and revenue followed. That same lever works at any scale if you can stomach the per-unit margin compression that comes with serving a lower-density market.

For the principal

Test one secondary market with consignment or local pickup; measure reorder frequency against your home base before committing capital.

For the operator

Map inbound demand by ZIP, then place product in the second-tier metro with the highest inquiry-to-purchase gap due to distance.

For the house

Negotiate regional stocking with suppliers who can service your secondary locations without requiring you to pre-purchase full pallet quantities.

AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
