Store brands now command margin and velocity advantages that fundamentally alter category economics for traditional manufacturers.

Private-label brands are taking shelf space and market share from national CPG manufacturers at a rate The Food Institute now calls "unsustainable" for the traditional players. The shift is not a temporary price-war casualty. It reflects a permanent reordering of category economics, where retailers have learned to manufacture their own premium-margin substitutes and consumers have learned the national brand is no longer worth the delta.

The mechanism is margin stacking. A retailer sells a national shampoo bottle at $8.99 and nets perhaps 18-22% after the manufacturer's price and trade spend. The same retailer sells its house shampoo at $5.49, sources it for $1.80, and banks 67% gross margin. The velocity difference has collapsed; private-label SKUs now turn as fast or faster in many categories, so the retailer doubles margin per linear foot without sacrificing sales. The national brand becomes the price anchor—the expensive reference point that makes the store brand look smart.

What makes the gap unsustainable is the feedback loop. As private-label share rises, national manufacturers lose volume, which raises their per-unit cost and forces another price increase or another trade-spend concession to hold distribution. The retailer takes that concession and reinvests it in private-label quality and packaging, which closes the perceived gap further. The national brand ends up paying for its own replacement.

The steal for a small physical-product brand is to position as the premium alternative to both, not as a third-tier national knockoff. You sell a $14.99 version with a visible quality step—organic certification, a sustainability claim the big brands cannot make at scale, a founder story, a design language that does not look like it came from the same New Jersey contract filler. You do not compete on price. You compete on the dimension the category giants abandoned when they went to cost optimization: specificity. The customer who will pay $8.99 for a national brand will often pay $14.99 for a brand that feels like it was made for her, not for everyone.

List the product on a retailer's premium or local-maker shelf set if available, or sell direct and use the retailer's own private-label price as your comparison anchor in ads. A carousel ad on Meta or a search ad on Google can say: "Not the $8.99 national brand. Not the $5.49 store version. The $14.99 [specific benefit] alternative made in [specific place]." You spend $300-500 testing that message across three audiences. The winner becomes your evergreen acquisition creative. Your COGS needs to stay under $4.50 a unit to hold 30% net margin after ad spend, which means you source from the same contract manufacturers the big brands use, but you order smaller runs with better ingredients and you do not carry their overhead.

The broader pattern is that private label has broken the assumption that only scale wins in CPG. A small brand with a specific claim and a direct customer connection now has better unit economics than a national manufacturer selling through the same retailer, because the small brand never has to pay slotting or fund the retailer's private-label development. The retailer is your ally as long as you do not try to be the fourth private-label knockoff on the shelf.
