Molson Coors scrapped TV approval chains, ran creator workflow, saw 4x engagement

Beer giant let creators post without legal review loops—the process change, not the budget, drove the result.

Molson Coors partnered with creator consultancy Movers+Shakers to replace its traditional media workflow with a creator-first operating model, and engagement jumped fourfold, according to Digiday. The company did not increase spend. It changed how decisions moved.

The old system required multiple approval layers inherited from broadcast advertising: legal review, brand standards checks, compliance sign-off. A creator would pitch, wait weeks for clearance, then post content that felt stale. Molson Coors stripped that structure. Creators now work from a brand brief, produce in their own voice, and post without waiting for a ten-person committee. The company still reviews, but after publication, not before.

The mechanism is tempo. Social platforms reward recency and native voice. A piece of content that takes three weeks to clear arrives after the conversation has moved. A creator forced to read scripted copy sounds like a creator reading scripted copy, and the algorithm punishes inauthenticity with lower distribution. Molson Coors recognized that approval friction was costing more in reach than it was protecting in risk. The brand accepted that some posts would miss the mark, but that the aggregate gain from speed and authenticity would outweigh the occasional off-note.

The result was not just higher engagement. The company also compressed production cycles and reduced the per-asset cost of getting something live. Fewer meetings, fewer revisions, fewer internal hours spent negotiating a single caption. The consultancy's role was structural redesign—mapping the old workflow, identifying the choke points, then building a lighter operating model with guardrails that moved to the edges instead of the center.

A small physical-product brand running influencer seeding can copy this by inverting the approval sequence. Instead of vetting every piece of creator content before it goes live, send product with a one-page brand brief and three creative guardrails—what to avoid, not what to say. Let the creator post. Review afterward and use that data to refine the next brief. Track which posts drove traffic or conversion, then double down on those creators and those formats. Budget: zero incremental spend. The shift is internal—replace pre-approval with post-review and a tighter brief. If you work with ten creators a month, you will learn more in thirty days than in six months of approval loops, because you will see what actually works in-market instead of what survives internal review. The trade-off is variance: some content will miss. The gain is speed and signal. For a brand shipping a new product or testing a category, the signal is worth more than the control.

The broader pattern is that process, not budget, often determines performance. Molson Coors spent the same dollars but moved them differently, and engagement quadrupled. The lesson for any brand working with creators is to audit where time goes and ask whether each approval layer is protecting the brand or just protecting someone's job security. Speed is a feature. Authenticity compounds. Both require letting go.

The takeaway
Replace pre-approval with a tight brief and post-review; speed and authenticity beat control every time.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.

Built by the craft floor — apparel, media, packaging, and secure print.
This trade runs on hands, not desks. Imprint manufacturing & Komori heritage press through approved vendors · Canon high-speed secure-media operations is a craft floor — genuine Six Sigma discipline applied to ink, thread, foil, and registration, where a hundredth of an inch is the difference between a brand that reads serious and one that reads cheap. POPS4 is built by exactly those operators: independent, boots-on-the-ground engineers who carry their own book, read a client in microseconds, and put their name on every run. Beyond our own Virginia Beach floor, we work with a vetted network of craft manufacturers across the US — each meeting the highest excellence in QC standards in the industry, each a specialist in its own discipline — so apparel, hard-goods imprinting, media manufacturing, packaging, and secure printing all go to the bench built for them, coordinated from one accountable hub. Short-run from twenty-five units, volume to five hundred thousand. Two hundred authorized national brands, seventy thousand SKUs with virtual proofing on every one. Art archived for instant reorders.
