Private label captured nearly one-quarter of all US grocery unit sales in the first half of 2026, widening its lead over national brands in volume even as the nationals posted faster dollar-sales growth, according to Food Navigator citing midyear category data. The split is instructive: store brands are moving more units, national brands are extracting more revenue per unit, and the gap between the two strategies is now a documented playbook for anyone selling physical product into retail or direct.

The mechanism is a trade. National brands raised prices and held them, accepting slower unit volume in exchange for higher per-unit margin. Private label held price or raised it less, captured the volume refugees, and now commands 24% of grocery units sold. Both strategies worked in their own terms — nationals grew top-line dollars faster, private label grew the installed base faster — but the unit-volume lead is the durable asset. You are trading reach for margin. If you are the challenger, you price at or just below the private label, you emphasize transparency and ingredient parity, and you chase distribution density over per-door revenue. You are trading margin for installed base.

The cost to execute either play is modest. The premium route requires tighter creative — packaging, a clean ingredient narrative, and a single differentiating claim you can prove in one sentence. Budget: revised packaging and one hero asset for retail buyers, under $3,000 all-in. The volume route requires aggressive sampling and a willingness to thin margin for six months while you build repeat. Budget: sample units at cost, local demo labor, and a pitch deck that shows unit velocity at other doors. Both plays depend on the same behavior the grocery data surfaced: price is now the active variable, and the buyer is watching it.

The broader pattern is that unit volume and dollar growth have separated. For most of the last decade they tracked together. Now they diverge, and the brand that picks the wrong metric will misread its position. A direct-to-consumer brand that grows revenue 20% but ships 5% fewer units is not growing — it is harvesting a smaller base at higher yield, and the clock is running. The reverse is also true: a brand that grows units 30% but revenue only 10% is building durable share, but it will need a margin lever in the next twelve months or it will run out of runway. Choose the win condition, then reverse-engineer the pricing and the creative to deliver it.
