Target's digital-twin platform cut stock-outs 15% — and smaller brands can steal the forecast play

Real-time inventory modeling gives physical retailers the edge that pure-digital cannot match.

Target deployed a digital-twin platform across its supply chain to reduce stock-outs by 15%, according to Modern Retail. The system creates a virtual replica of inventory, store layouts, and demand patterns, allowing the retailer to predict availability gaps before they hit the shelf. At the same time, Michaels opened a new store format segmented into knit, sew, and party shops, testing whether smaller, curated footprints drive higher engagement. Both moves reflect a sector-wide push to solve the same problem: customers expect the product to be there, and empty shelves kill repeat visits.

Target's platform ingests point-of-sale data, supplier lead times, and regional demand shifts to model what will sell out and when. The digital twin runs scenarios continuously, flagging items that need early replenishment or regional redistribution. The 15% reduction in stock-outs came from acting on those flags before customers noticed the gap. The retailer did not disclose the platform vendor, but the logic is standard operations research applied in real time. Michaels, meanwhile, bet that format segmentation reduces decision fatigue and increases basket size. Early customer feedback, per Retail Dive, showed stronger engagement in the party shop versus the traditional wall-to-wall craft aisle.

The mechanism is dual. First, real-time inventory visibility eliminates the lag between a product selling through and the reorder triggering. Most small brands still run weekly or bi-weekly stock checks, meaning a hot SKU can ghost for days. Second, smaller, curated assortments reduce cognitive load. A customer shopping for birthday supplies in a dedicated party section converts faster than one hunting through twelve aisles of mixed craft goods. Both retailers are solving for the same friction: the moment a customer cannot find what they came for is the moment they leave and do not return.

A small physical-product brand can steal the forecast play without building a digital twin. Start with a daily SKU snapshot: units on hand, units sold yesterday, and average daily velocity over the past seven days. Build a simple spreadsheet that flags any SKU projected to hit zero in fewer than five days. That five-day buffer is your reorder trigger. If you sell on Shopify, export the inventory CSV daily. If you sell wholesale, ask your retail partner for weekly sell-through data and run the same math. The cost is zero. The payoff is never running out during a demand spike.

For brands with multiple SKUs, add a second layer: rank by margin contribution, not just velocity. A fast-moving SKU that nets $2 per unit matters less than a slower SKU that nets $8. Prioritize reorder capital toward the high-margin items first. If you stock 20 SKUs and can only afford to reorder 10, this ranking determines which 10 stay in stock. Target's platform does this at scale with algorithms. A one-person brand does it in a spreadsheet with a sort function. The logic is identical.

The format play scales down, too. If you sell at farmers markets or pop-ups, test a curated subset instead of hauling your full catalog. Run two booths side by side: one with everything, one with your top 8 SKUs by conversion rate. Track which booth closes more sales per visitor. Most small brands discover that fewer choices, clearly signed, outperform the full spread. The Michaels bet is that curation beats abundance when the customer knows what they need but not where to find it. Your pop-up is the same test at lower cost.

The broader pattern is that physical retail is reclaiming the operational advantage digital never had: real-time adaptation to local demand. A digital storefront can A/B test a button, but it cannot move inventory from a slow store to a hot one in four hours. Target's twin does exactly that. A small brand running daily SKU checks and prioritizing reorders by margin is playing the same game. The difference is scale, not strategy.

The takeaway
Daily SKU velocity tracking and a five-day reorder trigger prevent stock-outs without software.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
