Veja holds Brazilian factories, doubles down on direct retail as 25% tariff threat reshapes U.S. footwear margins

When tariffs squeeze your supply chain, the profitable move is controlling the channel, not chasing cheaper labor.

In plain words

When tariffs or freight costs spike, shift volume to the channel where you keep the full retail dollar, even if unit growth slows.

Veja, the French sneaker brand with factories in Brazil, is keeping its entire production line in place despite new U.S. tariffs on Brazilian footwear and investing instead in direct-to-consumer and owned retail, according to Glossy. The brand is not moving manufacturing. It is moving the margin by controlling more of the distribution chain.

The mechanism is straightforward. Tariffs add a fixed cost to every imported unit. When wholesale absorbs that cost, the brand eats the margin hit twice: once on the tariff, again when the retailer takes its cut. Veja's play is to route more volume through channels where it keeps the full retail dollar—its own stores, its own site—so the tariff becomes a smaller percentage of the final transaction. The brand is opening new stores and expanding wholesale partnerships selectively, prioritizing accounts where it retains pricing power and margin control.

This works because Veja's customer is buying the brand, not the commodity. The Brazilian supply chain is part of the story: fair-trade cotton, wild rubber from the Amazon, transparent sourcing. Moving production to Vietnam or Indonesia would save on tariffs but would require rewriting the brand narrative that justifies the price point. Veja is betting that controlling the channel—and therefore the customer relationship—creates more margin than chasing the lowest landed cost. The brand's direct-to-consumer revenue has grown steadily, and owned retail gives it a hedge against wholesale margin compression.

The broader pattern: when external costs rise and you cannot move the source, you move the sale. Tariffs, shipping, raw materials—all are input costs. The retailer's margin is an output cost. A brand with pricing power and a story that holds can absorb the former by cutting out the latter.

The steal for a small physical-product brand is simple. Map your current distribution: what percentage of revenue is wholesale, what percentage is direct. Calculate the net margin on each channel after all costs—wholesale after the retailer's cut and your freight, direct after payment processing and your own fulfillment. If an external cost spike is coming—tariffs, shipping, raw material inflation—model the hit on each channel. Then shift volume toward the higher-margin channel, even if it means slower unit growth in the short term.

Concretely: if you sell a product for $50 wholesale that retails for $100, you keep $50 minus your costs. If you sell it direct for $100, you keep $100 minus payment processing (about 3%) and fulfillment (say $8). A 10% tariff costs you $5 either way, but on the direct sale you still net $87, versus $45 on wholesale. The move is not to raise wholesale prices—that is the retailer's problem and they will cut you. The move is to take the next production run and route more units to your own site, your own Amazon storefront, your own pop-up. Let wholesale shrink as a percentage of the mix. You grow slower in doors, but you grow faster in cash.

Veja is running this at scale with flagship stores and a DTC operation. A one-person brand runs it with a Shopify site, a weekend market, and a ruthless focus on the channel that lets you keep the margin. The external cost is real. The response is to control the transaction.

For the principal

Model net margin per channel after all costs, then route your next production batch toward the one that survives the tariff hit.

For the operator

Accelerate DTC and owned retail investment now; wholesale revenue looks stable until the tariff lands and margin collapses in one quarter.

For the house

Brands with direct operations will hold price; wholesale-dependent brands will either raise or cut quality when the tariff cost flows through in sixty days.

AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable.
